How Fujitsu Helped a Client Cut Procurement Time from 14 Weeks to 3 Using AI-Driven Value Stream Mapping
What happens when you challenge “we’ve always done it that way”? For a Fujitsu client, it meant slashing a critical procurement process from 14 weeks down to just 3—and transforming how they approach workflow optimization.
In a recent webinar on AI-powered value stream management, Fujitsu’s Andrew Rix shared how his team used nVeris AI to expose bottlenecks and inefficiencies for a client across both operational and development value streams. What they discovered wasn't new technology— It was having their client see their process in a new highly relatable and dynamic way.
“Whenever we hear a client say ‘we’ve always done it that way,’ that’s a red flag,” Rix explained. “It’s usually followed by frustrated employees or customers.”
For one Fujitsu customer, the procurement process had ballooned to 14 weeks, clogged with redundant steps, duplicate approvals, and delays no one could fully trace.
“The same person was approving the same piece of work multiple times,” said Rix. “It was unnecessary—and no one liked doing it either.”
Using nVeris AI, the team mapped the entire process in minutes, not days. From mobile devices, stakeholders could see the full value stream, interact with it, and collaborate on fixes in real time.
“It wasn’t until they saw it end-to-end that we could identify the bottlenecks,” Rix said. “We had the right people in the room, the right data in front of us, and the ability to change things immediately.”
They also discovered wait times buried in email backlogs, approvals that were never needed in the first place, and the hidden cost of siloed systems.
By visualizing and optimizing the value stream, Fujitsu reduced the procurement timeline from 14 weeks to 3. Development handoffs dropped from 14 weeks to 2 weeks.
“The results have been phenomenal,” said Rix. “It’s generated a lot of interest—and we’re embedding it into more parts of our business.”
The team also connected process improvements to strategic outcomes, feeding results into OKRs and aligning with enterprise transformation goals.
Fujitsu’s lesson is clear: Before optimizing with AI, you must understand the system as a whole. That means involving the right people, visualizing the end-to-end journey, and challenging long-standing assumptions.
“This isn’t about replacing people,” said Brian Paniccia, Chief Product Officer, nVeris. “It’s about giving them a catalyst to connect ideas and unlock value fast.”

Why seeing the system together is the key to unlocking operational performance
After facilitating hundreds of value stream mapping sessions across industries, it’s clear that traditional methods are falling behind—AI is the key to transforming how we visualize change.
SAFe Summit is one of the few industry events where some of the sharpest minds in Agile, Lean, and enterprise transformation come together to talk not just about frameworks—but about how real change actually happens.
